01The Challenge
The Mindfulness App, a top-ranked meditation and sleep app with a global audience, faced the problem every subscription app knows: paid search “worked”, but nobody could say where it actually paid back.
- Installs were being bought in markets where they cost several times what a user there ever pays back. In one market it was roughly 26× too much, and no dashboard flagged it, because dashboards report costs, not worth.
- A meaningful share of paid “installs” were redownloads by existing users: budget spent re-acquiring people the app already had.
- With 175 App Store markets and a limited budget, the real question, which countries are profitable for this app, had never been answered. The conventional route is to spend in all of them and count the damage.
02The Solution
Fload's agents answered the question before spending, then made overpaying structurally impossible.
Priced the whole world from the app's own revenue data. 90-day revenue per download computed for 170+ storefronts: a German user is worth $1.20, an American $2.33, a Swede $1.42. The world, as a value map.
Launched only where the math could work. 18 markets cleared the bar. Each got its own campaign with a hard cost-per-acquisition cap below its measured user value. A market that can't deliver profitable users simply doesn't spend.
Built at machine speed, measured by Apple. About 400 value-ranked exact-match keywords across 11 languages, brand traffic excluded, Apple-native revenue attribution wired in. All 18 markets were live within a day of account access.
- 170+markets priced
- 18launched, ~400 keywords, 11 languages
- 5profitable in week one
- 2.2×attributed ROAS, confirmed
03The Results
| Market | A user is worth | Acquired at | Cost per trial |
|---|---|---|---|
| 🇩🇪 Germany | $1.20 | 35% of value ($0.42 per install) | $3.23 |
| 🇸🇪 Sweden | $1.42 | 58% of value | $8.74 |
| 🇺🇸 United States | $2.33 | 64% of value | $11.65 |
| 🇳🇴 Norway | $2.45 | 74% of value | $23.62 |
- 2.2× attributed subscription revenue on the launch cohorts: predicted in advance, confirmed by Apple's own attribution. Germany alone paid back over 4×.
- $1.60 of measured user value acquired per $1 spent, blended across all markets.
- $10.50 blended cost per trial against a break-even of about $18 to 24: profitable with margin. One in five acquired users starts a trial.
- 96% of German installs were first-time users: a genuinely new audience, not redownloads.
- US App Store conversion climbed from 8.3% to 28.6% across the five launch days.
- The no's, for free: Spain (“a pricing problem, not an ads problem”), Japan (would cost about 26× user value), and 150+ other markets held at pre-spend verdicts, re-evaluated monthly as the data matures.
“For the first time we know, country by country, what a user is worth and what we're paying, and the campaigns literally can't overspend. It's the first paid acquisition we've run that we don't have to worry about.”
04Conclusion
The Mindfulness App now runs search ads the way a CFO would design them: every market priced before entry, every bid capped below user value, every result attributed by Apple. The system compounds from here. Winning markets earn bigger budgets, keyword mining expands profitable inventory, and 150+ markets sit on standing verdicts that update as the app's economics improve. Growth that's profitable by construction, not by hope.
